RACI Chart Template

A RACI chart makes it clear who does what on a project. List the tasks down the side and the people or roles across the top, then mark each cell R, A, C or I. The Excel template checks every row for exactly one Accountable and at least one Responsible person and counts each person’s load, so gaps and overlaps show up before they cause problems.

What RACI stands for

LetterRoleMeaning
RResponsibleDoes the work. There can be several.
AAccountableOwns the outcome and signs it off. Exactly one per task.
CConsultedGives input before or during the work — two-way communication.
IInformedKept up to date on progress or decisions — one-way communication.

The Accountable person can also be Responsible on small teams (marked A/R), but there should never be two Accountable people for the same task — shared accountability usually means nobody is accountable.

How to build a RACI chart

  1. List the key tasks, deliverables or decisions down the first column — use verbs such as “Approve budget” or “Write test plan”.
  2. List the roles or people across the top row. Roles work better than names on long projects where people change.
  3. For each task, choose one Accountable person first.
  4. Mark who is Responsible for doing the work.
  5. Add Consulted and Informed roles sparingly — too many Cs slow decisions.
  6. Check each row and column using the rules below.
  7. Review the chart with everyone on it and agree before work starts.

Checking your RACI chart

Read across each row: no A means nobody owns the result; more than one A means confusion; no R means nobody is doing the work; lots of Cs means slow decisions. Read down each column: a role with many Rs may be overloaded, a role with no empty cells may be involved in too much, and a role with only Is might not need to be on the chart. The Excel template flags row problems automatically and totals R and A per person.

Example: launching a marketing campaign

TaskSponsorProject mgrDesignerMarketingLegal
Approve budgetARC
Write campaign briefCAIR
Design adsIRA
Review claimsICA/R
Launch campaignIAIRI

Each row has exactly one A, and every task has someone doing the work.

RACI variants

The pack includes a RASCI version of the Excel matrix.

When a RACI chart helps

RACI charts are most useful for cross-team projects, process changes, new team structures, handovers and recurring processes where responsibilities blur over time. They prevent duplicated effort, dropped tasks and decisions that stall because nobody knows who can say yes. For a two-person task, a RACI chart is overkill — a simple owner column is enough.

Keeping the RACI chart current

Responsibilities drift as people join and leave and projects move into new phases. Review the chart at each phase gate or quarterly for ongoing processes, update names when roles change hands, and store the latest version where everyone can find it — the project folder or team wiki. When a task keeps stalling or being done twice, check the RACI chart first: the cause is often a missing A or two people who both think they own it.
